2种不同品质的细木工板,价格落差在40元左右,好的100元/张的做柜子和家具,差的60元/张的做门套,效果是一样的,内在品质确是截然不同的


找15元/平方米的杂牌塑料扣板代替25元的武峰扣板


找20~30元/平方米的瓷砖代替以前常用的品牌瓷砖


找垃圾油漆代替品牌油漆


找市场上最便宜的木门代替现在的高质量木门


找杂牌油烟机代替帅康等知名品牌的油烟机


三、 大量缺项漏项,靠以后增补项目来弥补,碰到不肯的客户,就用些极端措施让他们就范


对于预算,我采用以下措施


1、 不做任何造型,这样可以降低预算


2、 把电器、橱柜、地板让客户自己买,这样看起来总价很低


3、 把封阳台、换防盗门等项目故意漏掉,也可以让预算降低


4、 少算工程量,但在合同里留了一个陷阱,最后工程量按实结算,这样给自己追加费用留个余地


5、 客户要增加项目,报高价以弥补前期损失


四、 以假乱真


经决定,大量使用假冒伪劣产品以加强竞争力


1、 用假熊猫白胶代替真熊猫,估计每家可以增加收入100元左右


2、 用白诠夹板代替以前用的长颈鹿牌水曲柳夹板,(65-25)=40元张,平均每家需要用30张左右,可以节约1200元


3、 用山毛榉地板代替正宗进口榉木地板,而且报的是小规格尺寸的地板,厚度要低于17以下


4、 用假环球细木工板代替真环球细木工板


5、 用假立邦代替真立邦漆


6、 放弃实木踢脚线,混水全部采用泡桐,清水全部用密度板+面板做,放弃实木压角线


诸如此类措施不断,我的价格竞争优势就开始逐步明显了,而那些仍旧坚持着以质量求生存的工头逐步被淘汰出局,现在看来,就是经济学上的劣币驱逐良币的规律。但在当时,我只能说,这些工头没有适应市场潮流,观念陈旧,应该被淘汰


通过3年血腥般的榨取,昧着良心的剥削,我已经积累的20万的收入,结婚时候的债务也全部还清了。我发现人应该往更高层次上去走,我已经不满足于到一个工头了。


读书时候的梦想是成为一个经理或者官员,初入民工行业后,只想着赚些钱,为家里盖起楼房,带老婆孩子走出农村,成为上海人,享受到上海人能享受到的优惠。现在,这些梦想就快实现了,就差着在上海买房子,然后获得蓝印户口,让儿子能够在上海读书,从此不用为在家乡5选一的进大学,而可以2选一了,我的遗憾要让儿子来弥补。20万元完成盖楼房的目标自然不难,应该还有不少剩余,我应该去做个大事情了,做小工头要完成这个目标太长远,有难度的。


有时候,机会总是会自己找上来,只是这次掉下来的机会却让我知道,机会不仅仅意味着成功,另外一面也是失败,机会常常是一个被包装过的美丽的骗局。不要因为机会来了,就头脑糊涂的去做了,你还要去分析,这个究竟是不是机会,其中蕴涵着多少风险。


一个朋友给我介绍了一个大工地,有100多套别墅要发包装修,现在正在土建阶段,凭我的头脑,当时感觉是一个骗局,有些疑惑。但一种心理让我战胜了担心,我要出人头地,我要比那些读大学的人生存的更好,学历上比不上他们,但可以比他们更有钱。在朋友的牵头下,我和总包方见了面。在工地上,看了别墅,在他们办公楼里,看到了有10多个人,正在紧张的工作,看了他们的资质和公司介绍,2级总承包公司,国有企业。也派人问了楼下的物业,知道他们已经搬进来1年多了,看来是骗子的可能性很小,于是胆量也大了起来。在酒店里,和他们林老板一起吃饭,连他的老婆也请了,是个上海女人,孩子才1岁多,气质高雅,谈吐得体。我心里想,一个老头能娶到这样的老婆,没有几把刷子是不行的,要么就是有才,要么就是有财呀。这顿饭吃了我600多,心痛呀,不过为了大业务,我也只能拼了。酒桌上,林老板闭口不谈业务,只是和我海阔天空的聊,聊他在海南开发中损失了多少,和那个市委领导吃饭谈大事等等,这些都是我从来没有听过,也没有机会碰到的,只听的两眼发直,对他佩服不已。


2天后,我朋友给我带信过来,说林老板觉得我魄力不够,财力不够,想让我退出这个工地的竞争。我一听,急了,连忙和朋友打车到他那里,许以承诺,还拿出我一贯的塞回扣的方式笼络他,没想到他理都不理我这些技巧,说:“招投标都是需要先付保证金的,而且你一无资质,又没有人做标书,也没有做大型工地的经验,你说我怎么能放心的把活给你呢?”


“我行的,资质都是借的,标书可以找人做的,大型工地的工人和管理人员我也不缺的,只要有钱就能找到,至于押金,你说要多少?”


“我们这里都是统一的,10万元,中标的话不退还,从工程款中扣除,不中标的话,过了这个春节就退还给你。”


“好,没问题”,我一口承诺下来,“明天我就去银行取钱”。


这么大一笔血汗钱就这么交出去了,我以工头的一贯疑心,雇了2个小工,24小时盯在他公司外面,查看有何不对动向。


一切都是这么太平,转眼春节要到了,林老板说要回西安跟大老板述职,让我在上海安心等他消息,3~5天就能给我回音了。想想就要成功了,我连春节都放弃回家跟父母团圆了,就在上海耐心的等着他的回音。一天,2天……我的手机一直没有响起,第五天,实在等不急了,给远在西安的林老板打了个电话,忙音。


再打,还是忙音


一连2天的忙音让我恐惧万分,连忙来到他们公司。公司春节都放假了,办公室内悄无一人,但办公桌都很干净,也没有紧急撤场的凌乱,小工给我的反馈是一切正常,看不出任何异样,我的心有点定了,春节期间,不开机是正常的,是我自己多心了。


春节一过,我就急着去找林老板,可是办公室内空无一人,门外已经守着好几个象我这样的包工头了,一交流,天哪,每个人都有一种从天上掉到地上的感觉。骗局,一个精心策划的骗局,一个专骗包工头的行家骗子


2001年,我这1年一蹶不振,还好我老婆坚守在我这里,患难与共,而我也开始对这个行业失去信心了。


大鱼吃小鱼,小鱼吃虾米,这个世界就是弱肉强食。拿回扣,就是强大的包工头队伍强吃材料商的利润,也是这种情况下,使得材料商们顺应形式,养成了以回扣养工头的习惯。


材料商一贯给回扣的方式是这样的:


小材料商,尤其是在小区门外开店的商家,一般都会主动的去找小区里开工的工地,先塞名片,然后和工头聊天,说自己的东西怎么好,服务怎么好,当然最主要的是回扣怎么多,他们会努力让你来用他们的材料。买过第一次后,他们一般就会上门,塞2包烟给你,笼络感情,也会给木工烟抽,以形成所有工人都帮材料商说话的局面,消费者在这种情况下很难分清对与错的。


回扣是通过多用材料的方式进行的,毕竟门口的小店都是靠低价竞争,很难再从利润中挖出来一些给你。清包的客户即使有空,也不可以大到木材、小到螺丝钉都自己买,有一部分就让施工队去买了,这样机会就产生了。如铺地板,一般一个15平方的房间需要用到7~8包地板钉,我们就开个12包,拿回来就只是7包,可以净赚5包的钱。水泥方面,一般也是少开,因为很有可能客户自己买,然后用到一定阶段就跟客户说少了,让他再买一包,用掉了,说还不够,让他再买。这样几次折腾下来,客户在精神和体力上都受不了了,就会让我们直接去买,然后他去付钱,这样我们就可以采取象买地板钉一样的方式获得利益了。


不要小看一家上赚个10包左右的水泥,也要价值200元呢,几十个小东西加起来,一家上赚的回扣也要有2000以上呢。木工是拿回扣的最大的主,小到螺丝钉,大到地板,只要有拿的机会,是绝对不放过的。一般从小材料商那里基本上1家可以拿到个500~1000元,大材料商那里,就看运气了,好的时候回扣是很可观的。


我这里的大材料商主要是指地板、橱柜、木材、油漆的商家,也是清包客户一般最关注的产品商家,这里的机会真是多多,希望我写出的这些内容能够对大家装修有帮助。


我们和客户一起去买主材料,一般肯定不会选择大品牌的材料,向那些商家要回扣,反而会被他们耻笑的,因此如果客户要买TOTO什么的,我们一般都尽量把这个品牌说废掉,然后极力向他推荐其他杂牌。说废客户的方式无非就是这几种,就拿TOTO为例子吧。


从款式和价格上,“我知道有个牌子款式和TOTO一样的,但价格要便宜一半呢”


从性能上,“那个牌子我以前很多客户都用过,冲力大,效果好,有的客户不听我的买了TOTO,结果现在还在后悔呢,你想想,TOTO打了那么多广告,这些钱都是要你们付的呀,为什么去买一个利润很高性能一般的东西呢”


作为一个包工头,就是要经常给客户灌输便宜货的好处,打消他们购买大品牌的想法,而且要通过这样的方式让客户逐步树立起对你的信任度,这样,我才能从他买我推荐的产品中获得利益


地板是我们以前获利的大头,这个我要重点讲,不过现在估计对大家帮助不是很大了,大家就将就着看看吧,也许还有帮助。地板回扣来源于素板,现在大多厂家是做漆板的,而且都是大品牌,我们拿回扣的空间已经非常小了。素板的花头在于是否是干板和湿板,厚度如何?是否要让厂家做成漆板。以2000年那时候最流行的康巴斯为例吧。当时好的这个树种价格在108~110元,而我能找到92元的甚至更低,技巧就源于我上面讲的花头里。我当时和恒大的一个比较大的木材商谈好的,我带客户来买这个地板,他要咬住这个价格,然后我假装砍价到105,这样成交的机会就非常大了,而我则可以拿到10元/平方米以上的回扣。


干板是110,但湿板成本就低了,毕竟是自然晾干的,没有经过设备的特殊处理,成本是完全不一样的。其次就是厚度,所有的地板都号称18厚的,但当时的南浔板一般都是17厚的,有的甚至更薄,如果你把这个换算成立方米计算的话,你就知道可以降低5%以上的成本,在价格上就有5元以上的差距了。而厚度,客户几乎是不去关注的,他们根本不晓得这里面的窍门。当时漆板还不流行的时候,我们已经开始鼓励客户买好素板后直接让材料商去做成漆板,价格是25~30元/平方,这个价格客户都会接受,因为我们给他算过让施工队做地板漆的材料和人工成本(10元/平方米人工+3元/平方米磨地板费用+18元/平方米材料费用),而这30元里,我还能赚5~8元/平方米,商家还可以拿更差的材料做漆板,赚取更大的利益。总之,如果是我自己家要装修,我是不敢到恒大、九星这种地方去的,那里是包工头的天堂,包工头再懂,也没有材料商们更会玩花样的。


地板里拿回扣的花样是比较多的,木材里则更多了。现在的木材市场,是福建人的天下,运输工则是河南人的天下,木线条则是浙江和山东人的天下,外行要踏进去,要么被宰的血淋淋,要么就当做什么都不知道。


白松是木材里的大头,99年的时候我知道进货价就是800元/立方米,但福建人就敢卖750,有的号称700就卖,你以为他们都是傻瓜吗?自从福建人垄断了上海的木材市场后,价格是大跌了,但包工头们的日子反而好过了,以前上海人做木材可是从来不给回扣的,态度又差,但福建人就不一样,回扣就是多,服务就是好(这是我当时的想法)。去买木材,我就会在商家面前表现的非常不一般,首先必须让商家一眼看出我是木工,粗糙的大手、很难伸直的小手指,一直随身带着的历经沧桑的5米卷尺,耳朵上夹着木工铅笔是必不可少的。带着客户,绝对不能直冲某一建材铺,否则就容易穿帮,一定要把所有商家看个遍,价格问个遍。客户以为你是为他好,其实都是演戏给他看,在这个市场上三天两头的跑,哪家怎么样还不是一清二楚的,就是不熟悉的市场,我都会在客户之前,提前跑一下,和商家都打过招呼了戏演的越真,效果就越好。客户兜市场开始累了,有些晕头转向的时候,就是你的机会了,一个眼色,商家立即明白该怎么做了。拉客户进办公室,端茶送水,照顾周到,而我则象猴子一样窜上窜下挑木材,故意挑刺,商家笑脸相迎,这个时候,客户的警惕心理已经是最低了。4CM厚的木材算5CM厚的,这个几乎是行规了,而我则会挑3.8甚至更薄的。木材量中间宽度也几乎是行规的,看客户不注意则量大头,有时候就是整批量,连中间的缝隙都量进去,商家的这些做法都在我眼里,而我则会眼开眼闭,毕竟接下来有回扣拿的。一立方米的木材其实只有0.7立方米是很正常的,剩下的那些就是进了我和材料商的口袋里了。所以,你不要告诉我你家用了多少木材,你永远算不清楚里面有多少水分的,只有当事人最清楚。至于双头卷尺,遥控计算器都是后来出现的,遥控计算器我自己也没有见过。我个人认为这些都是低级技巧,毕竟最后大多数客户都会自己算一遍,计算机的花头还是很容易查出来的。


还有其他很多技巧,我也一并说一下:


木工的:1、整体橱柜先联系好一个小商家,然后向客户推销,一般可以获得2~300效益


2、板材让商家卖假货,效益很好,看价格定的,前提是你知道这家材料商的东西有假。


3、木线条让线条商家用薄的代替货的,价格便宜点,数量多算点


4、多买胶水,然后拿去退


5、 让清包多买钻头、切割片、木工铅笔、砂皮等小材料,留着自己用,等接到半包的活就省了


6、 地板多开一点,每家多个3~5平方看不出的,尽量让客户买同一树种、同一规格的,10家下来量就不小了,一点一点运到自己住的地方,可以免费做一家全包的客户了,而且可以放低价。


7、 石膏线是个利润很高的产品,以前报出去要10元8元1米呢,后来有朋友做这个工厂的,说成本只要1元/米,难怪当时可以给出3元/米的回扣呢


泥水匠:这个行业因为花头少,所以工人的工资都偏高


1、 水泥、黄砂里可以拿些回扣的


2、 瓷砖里拿回扣的量不大,只有小区门口的小建材店和恒大那里的材料商会给些


3、 材料比较难多开,也就是多开几张切割片而已


4、 偶尔在大理石那里可以赚到点钱,不过也很难,都是客户直接去定的,泥水匠的机会很少的


水电工:基本玩不出什么花样,偷点电线还嫌重呢,我们这里力气最小的一个工种,就是得罪不起,给你留点隐患就有苦头吃了,赚钱全靠效率,以前还可以靠水管赚钱,现在基本没有机会了。


油漆工:拿回扣的主力军之一,听说上海还有个某品牌油漆的油漆工俱乐部呢,说穿了,就是拿回扣俱乐部


1、 滚筒、漆刷、砂皮是可以赚钱的


2、 涂刷的遍数是可以做假的,材料因此是无法算准的,这个就是油漆工里最大的花头了。就拿立邦漆为例,美得丽可以掺到100%的水,你如果按20%掺水量计算的话,1家赚个2~3桶是绝对没有问题的。


3、 油漆桶是可以换钱的,有的桶可以拿上面的商标直接跟厂家换,30元/个。立邦漆桶是10~20元/个卖给建材商,然后他们就可以找小厂做假了。


4、 工艺上是可以捣糨糊的,你要做蜡克的话,我先刷了5遍685,然后再刷2遍蜡克,表面效果是一样的,但油漆工节约了很多油漆和人工。问题则会在2年后出现,油漆的地方会开始发黑,出现象老人斑的样子。


监理,顾名思意,就是监督管理。一个好的装修监理可以让材料最大化的节约,及时消除工地隐患,预防和发现工地上存在的问题,作用是非常大的,包括现在,他们的收入都与他们的付出是不成比例的,也是这个行业的悲哀呀。


2000年,监理市场开始繁荣了,我也开始接触到了不少监理。一开始,是抱着敬仰的眼光,后来就是怀疑,到最后就是鄙视了,从我接触到的10多个监理中,好的也就是那么2~3个而已。在我们工头中,能成为监理是个地位很崇高的职业,只有水平和经验非常丰富的工头,才有可能被甲方聘请任用,而现在,阿猫阿狗都能当,家装监理已经成为一个垃圾职业。


当时的家装监理是这样的,40多岁下岗了,政府给了他们速成的机会,也不考虑他们是否懂行,用3个月时间快速培训成家装监理,推向市场,你说就他们这水平,能玩过我们10多年的包工头吗?而监理的逐步变质也是从这批人开始的。


我的一家客户花了3500元请了个监理,一开始我还挺担心他看出问题来的,不过几次交手就看出水平来了。这个监理只会拿着规范对照我们做的活,对材料和工艺根本不懂。作为家装里面最聪明的木工来说,他们只佩服比自己水平高的人,而水平低的人自然是要玩弄的。


“张监理,你说这张细木工板做这个门套,怎么开料最节约呀”


“张监理,你看这个家具开什么榫头比较合适呀”


“张监理,你看这个口子用什么好办法收口呀”


几个木工问题一问,监理的水平一目了然,水平高的,我们自然老实,水平不高的,就当他是摆设了。我们戏称那些不懂的监理,每天准时到工地报道的为“考勤机”,后来又称“钟点工”。这种低水平的监理,请了比不请还不好,因为买通外行监理更容易,而客户更相信这种监理,远比信任我们更多,所以买通了他以后,我们做事情就更方便了,有个监理替我们挡着呢。碰到行家,就比较难了,因为他虽然出现的频率不高,但总在我们做活的关键点上出现


电线未封槽之前,地板龙骨刚铺好时,材料刚买进来时,石膏板还未上乳胶漆之前等等,总之,他总能在你之前,而且买通他的成本比较高,因为他内行,有些风险大的东西是不敢做的。


这里我说说一些监理的丑陋事情吧,大家催我写的紧,我来不及把这些事情融入到一个一个小故事中了,将就着看看吧。


1、 2头吃。监理是客户信任的守护神,而不合格监理在其中扮演着肮脏的角色。客户拿烟酒孝敬他,施工队为了自己的利益孝敬他,结果形成了监理2头吃的结局。评价:职业道德是一个监理的最基本规范,选择监理的话首先要看他的人品。


2、 材料回扣。客户的信任度是值很多钱的,有的监理就是利用这些信任度向客户推荐材料商,而回扣就是这些监理的零用钱。


3、 吃里扒外。很多监理公司的监理都是这种货色。拿着老板发的工资,做着这种事情,甚至鼓励客户跳开监理公司单独用他。我个人劝大家不要用这种人,连公司利益都出卖的人最终也会出卖客户的,你贪点小便宜的结果就是损失大利益。


4、 推荐施工队。作为第三方,要求的就是公正公平,否则用监理干什么。但很多监理就是扮演这种推荐的角色,一旦他推荐的施工队你不用,那么脸色就不好看了,这家的客户的施工队日子想来也好过不了,请这样的监理就是请麻烦在身。


5、 不懂装懂,顽固不化。那种速成的监理说穿了,连我的小工都不如,你说他能对施工起个什么作用呢。新材料,新工艺根本不知道,除了一本最初级的施工规范外,能懂什么呢?


选择监理,真是个窍门,我这里说说我的一些经验,希望能对大家有帮助


1、 不要选择太年轻的监理,尤其是30以下的。因为家装监理是需要经验沉淀的,因此年龄是个很重要的因素。更何况没有年龄,怎么压得住象我们这样的工头呢。


2、 不要选择太便宜的监理。便宜没好货,切记。东墙不足西墙补,老古话了,不会有错的。你贪他便宜,他日他也要从别的地方弥补回来的。个人认为按照现在这个市场经济,低于1800元/月的监理基本不能用的。


3、 不要选择泥工、油漆工行业出身的监理。家装监理的主流是木工行业,木工也是贯穿整个装修流程的工种,只有木工出身的监理,才能从根本上把握质量。


4、 不要相信学历。家装监理不需要学历,只要经验。一般学历高的,有水平的都做项目经理了,没水平的只能做监理。


5、 不要用不是装修行业出身的监理。即使是土建行业出身的监理,也对家装是一无所知的。更不要用那些下岗培训后上岗做监理的那些人,他们不懂的


6、 最好不要用本地人最监理。黑,就一个字。都是些混不出头的本地人,能宰一个就一个的。


最好的选择是:以前做过家装监理公司总监的那些老家伙们,他们是行家,我可是在他们下面吃过苦头的
